Update In-Place: Migrating a CDK Stack to OpenTofu and GitOps

Like many start-ups, we outgrew some of our early architectural decisions faster than expected.
AWS CDK was the perfect tool to get us off the ground quickly, letting us manage AWS resources and Kubernetes workloads in a single place, kept perfectly in sync with our backend inside a monorepo.
Over time, however, that tight coupling made the deployment process painfully slow. Even a small change could trigger a re-evaluation of a massive web of stacks and nested stacks.
In this talk, Erwin and Daniel will share how they migrated to a decoupled architecture using OpenTofu for the AWS backbone and ArgoCD for Kubernetes workloads.
Rather than rebuilding everything from scratch, they adopted parts of their live AWS infrastructure in-place using state imports.
They will walk through the transition from CDK state dumps to reusable OpenTofu modules and Helm Charts for all environments, and share the unexpected hurdles they encountered along the way โ including configuration drift during migration, a largely unplanned live VPC rebuild, and some highly inconvenient CDK behavior regarding Cognito UserPools.
