Unlocking Flow - Making KFC a £1Bn Digital Business

Digital transformation is often framed as a technology challenge. Organisations invest in platforms, applications, agile delivery methods, and transformation programmes in the hope of accelerating growth and improving customer experience.
Yet technology alone rarely creates business success.
Before COVID, digital was not a major priority for many Quick Service Restaurant businesses. Within a few years, home delivery, mobile ordering, kiosks, and digital customer journeys became critical growth channels across the industry. For KFC, this shift represented both a huge opportunity and a significant challenge.
The opportunity was clear. As home delivery and aggregator platforms grew, KFC needed to maintain a direct relationship with its customers rather than relying on third-party intermediaries. At the same time, its highly configurable menu made digital channels particularly effective at helping customers make choices and increasing basket size. The challenge was that the organisation itself was not structured to support a digital-first business.
The answer was not tighter delivery management.
Instead, KFC embarked on a journey to align its organisation around fast flow. Teams, responsibilities, decision-making, and operating practices were redesigned to optimise the customer ordering experience end-to-end. The result was greater autonomy, clearer ownership, faster delivery of digital capabilities, and ultimately the growth of digital channels to more than £1 billion in annual sales.
This transformation became one of the featured case studies in the second edition of Team Topologies.
In this special LeanTech Gemba session, KFC Digital’s Ben Richards, Team Topologies co-author Matthew Skelton, and Philippe Guenet, one of the transformation coaches behind the journey, will share the story behind the case study and the lessons learned along the way.
Together, they will explore:
- Why delivery management alone was not enough
- How customer flow became the organising principle for the business
- How Team Topologies influenced the design of teams and responsibilities
- How organisational design enabled greater autonomy and ownership
- The challenges encountered during the transformation
- The practical lessons learned from scaling digital capabilities
- What other organisations can apply from the experience
This is not a discussion about theory.
It is a real-world transformation story showing how organisational design, flow, and team structure can unlock business performance and enable sustained digital growth.
