We document our code, our pipelines, our architecture everything except the system that quietly decides whether any of it works: the team, and ourselves. Part Comrades story, part practical framework, this talk shares a simple lens; Control, Alternate, Deliver - for the architecture we never write down.
Outcomes of the talk:
1. Recognise the "invisible architecture" of a team; trust, courage, feedback, purpose and why it usually fails before the code does.
2. Apply a simple three-question lens; in high-pressure delivery moments.
3. Separate what you can actually control from what you're carrying for no reason, and act only on the part that's yours.
4. Get unstuck on a hard problem by changing the question instead of the circumstances.
5. Re-anchor what "delivery" really means, to trust, outcomes and people, not just shipped software.
