Abstract: Most companies scaling AI today are inadvertently building on "borrowed land." This talk analyzes the critical scaling failures caused by deep ecosystem lock-in and the emerging monopolies of infrastructure providers. I will discuss the architectural strategies required to maintain technical sovereignty, moving beyond the "black box" of provider-specific APIs toward defensible, hardware-agnostic systems. We will examine why the current path to scale often leads to diminishing returns and how to architect for long term flexibility in a consolidated market.
